How Much More Working Cash Does Growth Require?

If Company A accepts another job before collecting the previous one, sales can grow faster than available cash. The question is which payments arrive first and how the gap will be funded. A growing order book does not automatically finance payroll, supplier deposits, or the work needed to reach the next billing milestone.

Use the same fictional period: opening cash of THB 500,000, collections of THB 600,000, and direct cash costs of THB 700,000. Closing cash and receivables are each THB 400,000. Overhead, taxes, interest, and other transactions remain excluded. We will change collection timing without quietly changing the economics of the job.

The aim is to distinguish money committed to operations from funds available for another decision. A collection delay does not necessarily change recognized profit immediately, but it changes liquidity and may also signal credit or performance problems. Those risks need their own assessment; an accounting balance is not a promise of collection.

Working capital is more than a bank balance

OpenStax’s working-capital chapter distinguishes current assets from net working capital, the latter being current assets less current liabilities. For operating cash-flow analysis, analysts often use a narrower noncash operating definition that excludes cash and interest-bearing financing. State the definition before calculating. Switching between these measures can create apparent improvements that are simply changes in classification rather than releases of operating cash.

Company A has no inventory in this exercise, yet THB 400,000 remains in receivables. A manufacturing comparison would add raw materials, work in progress, finished goods, and the supplier credit supporting them. The accounting logic connects, but the operating assumptions do not transfer automatically. Production lead times and acceptance conditions must be modeled separately.

Positive working capital does not establish that payroll can be paid tomorrow. Receivables may not yet be due, inventory may take time to sell, and cash may be restricted. Ask what can be converted or used, by which date, and at what cost. Liquidity is a dated ability to meet obligations, not merely a favorable subtotal.

Move collection timing and observe the result

Suppose all THB 600,000 scheduled for collection this period is delayed, while direct cash costs remain THB 700,000. Before external funding, ending cash would be THB 500,000 less THB 700,000, or negative THB 200,000. A real bank account cannot simply operate on a fictional negative balance without an authorized facility or another source of funds.

Compared with the base closing balance of THB 400,000, available cash is lower by THB 600,000. The funding needed merely to avoid a negative ending balance is THB 200,000, before a buffer or other obligations. Do not confuse the change from plan with the minimum financing gap. They answer different management questions.

Recognized revenue and costs may still leave the THB 300,000 spread if no recognition or impairment adjustment is required. Continuing the work may nevertheless require revised payment terms or financing arranged before the shortage. Borrowing bridges timing; it creates repayment obligations and does not remove the need to collect the customer balance.

Use dated receipts and payments before averages

The cash conversion cycle, using inventory days plus receivable days less payable days, is useful for many trading businesses. An implementation company may also spend months performing work before acceptance permits billing. A receivable-days measure may miss that interval. Supplement averages with work awaiting billing eligibility, pending acceptance, retention, and the cash still needed to complete commitments.

Prepare a dated cash forecast and find its lowest point. A positive month-end balance can hide a shortage earlier in the month if suppliers are paid before customer collection. When aggregating projects, count actual payroll once. Do not add allocated project labor on top of the same company payroll and then conclude that every project requires independent extra funding.

The existing article Why Profitable Projects Can Still Run Out of Cash compares milestone schedules. Use it as a related example, while keeping its inputs separate from Company A’s current exercise. The objective is to understand the mechanism, not copy a payment percentage into every contract.

Match the response to the cause

If an acceptance record is missing, assign someone to complete the evidence and reach the authorized reviewer. If the customer lacks funds, assess credit exposure. If delivery is incomplete, evaluate remaining cost and capacity. Collection pressure alone is not a remedy for every cause, and reported receivable aging should identify the obstacle rather than merely repeat the number of overdue days.

Exercise: if only THB 300,000 is collected, what is closing cash? The answer is THB 500,000 plus THB 300,000 less THB 700,000, or THB 100,000 before other items. No extra money is needed merely to keep that closing subtotal nonnegative, but payment dates, other commitments, and an appropriate buffer still need to be checked.

Before accepting more work, identify the date of minimum cash, the amount requiring support, and the expected receipt that closes the gap. This connects growth to financing capacity. It also gives managers a testable plan: if that receipt is not confirmed by the agreed review date, which purchase, staffing commitment, or project start must be reconsidered?
